The most famous 3×3 grid in HR

Understand the structure and origin of the 9-box.

The 9-Box Grid is the world's most popular talent-review tool: a 3×3 grid placing people along two axes — PERFORMANCE (current performance, horizontal) and POTENTIAL (future potential, vertical), each with 3 levels (low – medium – high).

Origin: the 9-box was developed from a McKinsey–General Electric collaboration in the 1970s, originally to assess... business units in an investment portfolio, then adapted to assessing people. That's why it carries a 'portfolio management' spirit: view the whole talent pool as a portfolio to allocate development investment to the right places.

A crucial reminder

Performance is the PRESENT (results and behavior in the current role). Potential is the FUTURE (the ability to take on a larger/more complex role). An excellent specialist can be high on Performance but not high on Potential (management) — and that's completely fine. Confusing the two axes is the root of every mistake in using the 9-box.
