Start with twelve people, not two hundred

Choose a size where people dare to ask.

A group of two hundred creates the effect where everyone assumes someone else will answer, and nobody wants to ask a question that might look naive in front of that many people. In a group of twelve, every question is seen and every answer is noticed.

Expand later, once there is a habit of exchange and people willing to answer. A small group with good habits can grow; a large silent group cannot shrink back.

Weeks 5–8 is where most communities die. Knowing it lets you prepare.

The quiet stretch is normal, not failure

After the launch enthusiasm, activity always drops. The facilitator needs six to eight priming questions ready and should message experienced members individually to ask them to answer, right through those four weeks.
