The Impact × Readiness priority matrix

Know how to score and place capabilities into the 4 priority cells.

After identifying 15–20 capabilities the organization needs, you CANNOT build them all at once. A two-axis matrix helps choose: IMPACT — how much does this capability affect the strategy? READINESS — how much foundation does the organization already have (trainers, data, budget, support)?

The 3-wave roadmap

Wave 1 (0–6 months): quick wins + laying the foundation for big bets. Wave 2 (6–18 months): big bets rolled out broadly. Wave 3 (18–36 months): future capabilities and expansion. Each wave has its own milestones and KPIs — leaders see progress every quarter.
