Do not use one approach for all three.
Response by cause
| Cause | Response | Common mistake |
|---|---|---|
| Lacking capability or conditions | Specific training, coaching, or removing a barrier such as missing access or information | Putting them on a formal plan and raising the pressure — that makes them anxious, not more capable |
| Lacking motivation | A private conversation to understand why: boredom, a sense of unfairness, personal circumstances, lost confidence in the direction | Sending them on training — they already know how; more training just irritates |
| Wrong fit for the role | An honest conversation about moving to a better-suited role, inside or outside the company | Dragging it out for years hoping it resolves — it wastes both sides' time |
Diagnose first, intervene second
The fastest distinguishing question: 'if next month's pay depended on this, could they do it?' If yes, it is motivation. If no, it is capability or conditions.
